How a Shower Is Waterproofed, and How It Fails

The most important part of a bathroom is invisible from the day it is covered up. Here is what is behind the tile, how the systems differ, and the specific ways showers fail.

Tile is not waterproof. Grout is emphatically not waterproof. Both are porous, and a shower wall is wet for hours a week for decades. Everything that keeps water out of the structure happens in a layer you will never see again after the tile goes on.

This is why waterproofing is the least glamorous and most consequential line in a bathroom quote, and why it is such a bad place to save money.

What is behind the tile

Six layers, only one of which keeps water out of the house. Every failure discussed below happens at the orange layer or where it meets the drain.

Note the membrane is continuous. It runs up the walls, across the floor, into the drain flange and around every corner and change of plane without interruption. A waterproof layer with one gap in it is not a waterproof layer.

Sheet, liquid and the rules for both

Bonded sheet membranes are fabric or polyethylene sheets bedded into thin-set, usually over a compatible foam board. The thickness is fixed by the product, so consistency is built in and the installation is easy to inspect visually. Most tile setters trained in the last fifteen years default to this.

Liquid applied membranes are rolled or troweled onto cement backer board in coats. Cheaper in material, and entirely dependent on achieving the specified film thickness across every square inch, including the corners and the awkward junction behind the valve. Done to spec they work well. Done thin in one corner they do not.

Two rules matter more than the choice between them:

  • Do not mix systems. A sheet membrane from one manufacturer, corner patches from another and a drain from a third have not been tested together, and no warranty covers the combination. Manufacturers publish complete systems for exactly this reason.
  • The substrate is part of the system. Plain gypsum board does not belong in a shower under any circumstances. Green board is not a waterproofing product, it is slightly moisture-resistant drywall, and finding it behind a failed shower is common.

Slope, drains and the flood test

Water has to reach the drain by gravity, so the shower floor is built with a deliberate fall. Too little and water stands; too much and the floor is uncomfortable underfoot.

The drain type shapes the geometry. A centre point drain means the floor falls in four directions toward the middle, which forces small tile or heavily cut tile because a large rigid tile cannot warp into a cone. A linear drain at one edge lets the whole floor fall in a single plane, which is what makes large-format tile and a curbless entry practical. That is the real reason linear drains have taken over, not fashion.

Then the flood test. Plug the drain, fill the pan, leave it overnight, check the level and check underneath. It costs almost nothing and it is the last moment a defect can be found before it is buried under tile. A contractor who flood tests as standard is telling you something useful about how they work.

How showers actually fail

  • No membrane at all. Tile set directly on gypsum board. Common in older work and in unpermitted work. It fails, the only question is when.
  • A gap at a corner or a change of plane. Where two planes meet is where movement concentrates and where liquid membranes go thin. Most leaks start here.
  • The drain connection. The membrane has to be integrated into the drain assembly, not finished near it. A membrane that stops short of the flange sends water under the pan.
  • Grout in a movement joint. Every change of plane and the perimeter of a tile field needs a flexible joint, meaning silicone. Grout there cracks within a year or two and then it is an open path.
  • Movement in the structure. A floor that flexes, or a slab that cracks with no crack isolation membrane, splits the tile assembly above it.
  • The valve penetration. Any hole through the membrane is a detail requiring deliberate sealing, and the valve is the biggest one.

What makes these expensive is that none of them announce themselves. Water gets behind the tile and into framing and subfloor, and the visible symptoms, a loose tile, a musty smell, staining on the other side of the wall, appear years after the cause. By then the repair is a demolition.

Understanding this part of a quote

A quote that specifies the waterproofing by name and system, states the substrate, and mentions a flood test is telling you the contractor thinks about this properly. A quote that says "waterproof and tile shower" as a single line is not necessarily bad work, but it is less information.

It is a reasonable thing to ask about, in the same spirit as asking what insulation is going in a wall. This layer is perhaps five percent of a bathroom budget and it is the difference between a room that lasts twenty years and one that has to be rebuilt.
